Where packaging cost really hides (and how to cut it)
Most of what packaging costs never appears on the packaging invoice. Six places the money hides, and how to cut each one.
Why the packaging invoice is the smallest number in the file
The packaging line in the accounts records what was bought. It does not record what packaging costs. Material is one part. The rest is the time spent applying it, the loads that fail and come back, the pallets wrapped twice, the space the stock occupies and the electricity a heat process draws. None of it is on the invoice, and most of it is booked somewhere else.
That is why price per roll and price per kilogram are poor guides. They are purchasing metrics: what a supplier charged, not what it costs you to get one load out of the door intact. Six costs sit behind them, and each responds to a different fix.
Film per pallet, not price per roll or per kilogram
The operating unit is grams of film on a finished pallet, at a stated holding force. Toreto ran its own wrap test in August 2026: one pallet, one machine, the same power stretch and tension settings throughout, the film cut off and weighed after each run. Solid 23µ film held 9.9 kg/sq in on 200 g, at roughly €0.48 a pallet.
Reinforced Supersonic and breathable Aerosonic at 16µ held 10 kg/sq in on 66 g, at about €0.32. Same machine, same load, a third of the material, because those films needed around half the revolutions. These are Toreto's own measurements, and the cash figures move with film price and pallet size. The grams are the grams.
There is a second leak, further upstream. Rolls are sold on stated metres, and stated metres are not always delivered metres. Film you paid for and never received never reaches a pallet, so it never shows up as a wrapping cost. It quietly raises the price of every metre you did receive.
The minutes at the wrap station
Labour usually moves faster than film, and almost nobody costs it. Toreto's second measured test ran in the field in the United Kingdom, in pounds. A pallet that had arrived machine-wrapped with several film failures had its film cut off and weighed: 181 g, £0.60 of film, two minutes of wrapping, £0.40 of labour — £1.00 for that pallet.
Rewrapped by hand with the Hyper Wrap System — the Hypersonic Efficiency Film and its dispenser frame, sold only as one system — the same pallet took 151 g, £0.54 of film, one minute and £0.20 of labour: £0.74. The film cost fell six pence. The labour fell twenty. Total cost fell 26%, at £0.20 a minute.
Read the time as capacity as well as cash: half the wrap time is twice the pallets a shift, or the same output with fewer people at the station. Be precise about where the saving sat — half as many metres went on, because the film is stronger and wider. The weight only fell from 181 g to 151 g.
Damaged loads and rejections nobody books to packaging
When a wrap fails, the cost lands in claims, credits, customer service and a returned pallet, not in packaging. The budget looks controlled while the failures are paid for out of margin. Your own figure is already in the claims ledger: divide last quarter's damage and credits by the pallets shipped in that quarter.
The two expensive failure modes are moisture and movement. Solid film seals warm or damp goods into an airtight skin, and the vapour condenses against the product — rust on crowns and cans, softened cartons, lifted labels, a load the customer will not accept. Perforated film with holes engineered to the load lets it out, which is the point of Aerosonic. Unreinforced film is the other one: it keeps stretching under sustained load, releases its grip, and the top layers walk forward under braking.
Re-wrapping: paying twice for the same pallet
Every re-wrap is the full cost again — film, operator minutes, and the handling to get the pallet back to the station. It rarely appears anywhere, because it is absorbed as part of doing the job properly. The pallet in Toreto's UK field test was itself a re-wrap: it arrived machine-wrapped with several film failures and had to be stripped and done again.
The routine version is quieter. A film that will not stretch far and does not hold once it is on invites more revolutions until the load looks safe. In the same August tests, 12µ nano film wrapped a pallet on 91 g for about €0.32 but held only 7.6 kg/sq in. Wrapped twice, as most users end up doing, it holds 11.9 on 182 g at about €0.64, and the wrapper turns out half as many pallets a shift.
The stock, the space and the handling around it
Film sitting on the floor is money doing nothing, and it costs more than the tied-up cash. It occupies racking you pay for, a forklift and a driver move it at every replenishment, and it is counted at stocktake. Roll changes belong here too: each one is a stopped machine or a stopped operator, and each roll leaves a core to handle and dispose of. Lighter film in fewer, longer rolls shrinks all of it in proportion.
Energy, wherever there is heat in the process
Any heat step in packaging is a permanent draw. A shrink tunnel has to be at temperature before the first pack and holds it through breaks, changeovers and stoppages, so it spends much of the day consuming power with nothing inside it. Cold stretch wrapping needs a motor and a film carriage.
Toreto publishes the comparison for its pack-wrapping machinery: around 2 kW for the AW12 and AW24 systems against roughly 15 kW for the heat-shrink line they replace, about 86.7% less. Those figures are indicative and confirmed at quotation, so check them against your own line and your own tariff.
